Stop Buying More Leads — Start Working the Ones You Have

When sales slow down, the first thing we hear in a dealership is: “We need more leads.” Maybe. But before you spend another dollar on more leads, more inventory, or more traffic, ask a better question: are you working the leads you already have?

Every day your dealership creates opportunity. Customers submit leads. Vehicles get appraised. Service customers drive through your lane. Shoppers view vehicles online. Cars move through recon. Your team flags vehicles it wants to buy. There’s opportunity everywhere. The only question is whether you’re managing it.

Stop Managing Only the Scoreboard

Most dealerships are great at reading results, cars sold, cars bought, gross, turn, closed leads. Those numbers matter. But they’re the result of activity that already happened. You can’t change yesterday’s sale. What you can change is what your team does today to create tomorrow’s sale. That’s the shift: stop managing only the scoreboard, and start managing by activity. Your Appraisals Aren’t Dead When the Customer Drives Off

Think about how many vehicles you appraise in a month. Now think about how many you actually acquire. What happens to the rest? A customer came in. You appraised their vehicle. Maybe the deal didn’t work, they wanted more for their trade, or they weren’t ready to buy. Then they drove away. That doesn’t mean the opportunity is dead.

The Buyer Performance Report lets managers look back at appraisal activity and ask sharper questions than “how many appraisals did we do?” You can see appraisal volume by appraiser, acquisition and capture activity, sold vehicles, recon information, and process metrics. Now you can ask who’s appraising, who’s acquiring, and, most importantly, which opportunities deserve another conversation today.

Chase the cars you said you wanted. Not every appraisal carries the same weight. If a vehicle matches your Target or Buy Plan, you’ve already identified it as something you want to own. So if it gets appraised and you don’t acquire it, don’t move on, go back after it. We’ll drive to an auction, compete with other buyers, and pay fees and transport to find a vehicle, while a customer who owned exactly that was sitting in our showroom yesterday. Use the Buyer Performance Report to turn those misses into a follow-up list.

Your service drive is an acquisition lane. The same logic applies to service appraisals. Your service customer is already at your dealership. Their vehicle is on your property. You can see the condition, you may know the history, and you already have a relationship. Sometimes they’re driving exactly the vehicle you need. If you’re running service appraisals but not acquiring enough from them, dig into why, and ask whether you’re creating enough service appraisal activity in the first place.

Before you say “we can’t find enough used cars,” look at what’s driving through your service lane. There may be inventory sitting 100 feet from your used-car department.

You Already Paid for These Leads — Work Them

Now apply the same thinking to CRM leads. Dealerships spend real money generating them. But when sales slow, the instinct is to generate more, before anyone looks at what happened to the leads you already paid for.

The CRM Leads by Model Report shows lead activity tied to the year, make, and model each customer wanted. That’s not a list of old leads, it’s demand.

Say you just took a late-model F-150 in trade. Instead of waiting for the next F-150 lead, look at the customers who already told you they wanted one, two weeks ago, 30 days ago, doesn’t matter. Maybe the truck they wanted sold. Now you have a reason to call.

Don’t limit yourself to exact matches. A used-vehicle lead may be a candidate for a new one. A new-car customer may fit a used option better. Cross-sell your inventory against demand you already have. Instead of “how do we get more leads,” start asking: who has already told us what they want?

Your Current Inventory Is Talking — Listen to it

VDP activity is a signal. Customers tell you something every time they click on a vehicle. If a vehicle is getting strong VDP activity but not converting to leads or sales, ask why. Is the price right? Are the photos good? Is it merchandised well? Does the description tell the right story? If a vehicle isn’t getting VDP activity at all, don’t jump straight to cutting price, first ask whether customers are even finding it. Don’t wait until a car is 60 or 90 days old to react to what customers have been telling you for weeks.

Frontline readiness is a sales activity. This one’s easy to overlook: is the vehicle actually ready to sell? You can generate leads, acquire the right cars, and price them correctly, but if they’re stuck in recon, waiting on photos, or not frontline ready, you’ve created demand for inventory you can’t deliver. Managing by activity means checking frontline readiness every day. How many vehicles aren’t ready? How long have they been stuck, and where? Most importantly, who owns the next action? Every day a vehicle isn’t frontline ready is another day it isn’t doing the one thing you bought it to do: sell.

Connect the Dots

Here’s where it gets powerful. Don’t look at these things independently, connect them.

Say you need more F-150s. Start with Buyer Performance: what F-150s have you appraised recently? Did any come through service? Were any Target or Buy Plan vehicles you didn’t acquire? Now go to CRM Leads by Model: how many customers have shown interest in an F-150, and which didn’t buy? Now look at current inventory: what F-150s do you have, and which are getting VDP activity? Finally, are they frontline ready?

That’s a completely different management conversation than “we need more leads and more trucks.”

Give Me 15 Minutes

Here’s the challenge this week. Before your next manager meeting, spend 15 focused minutes in VINCUE on five things:

  • Buyer Performance — Find recent appraisals that didn’t convert, especially Target/Buy Plan and service appraisals.

  • CRM Leads by Model — Find unsold customers whose past interest matches what’s in inventory today.

  • VDP Activity — Find vehicles getting attention but not converting, and vehicles not getting enough attention.

  • Frontline Readiness — Find vehicles that aren’t sale-ready and pin down what’s holding them up.

  • Your People — Look at the activity behind the numbers. Who’s appraising, following the process, acquiring, following up — and where do you need to coach?

Then do something with what you find. Call five appraisal customers. Re-engage five CRM leads. Find two service customers driving vehicles you want to own. Fix one merchandising problem. Get one vehicle unstuck. Coach one person on a missing activity.

None of that is revolutionary. That’s the point.

The Bottom Line

The scoreboard matters, but you can’t change yesterday’s score, only today’s activity. One appraisal. One Target vehicle. One service customer. One old lead. One VDP. One vehicle stuck in recon. One more conversation today that creates tomorrow’s sale. Stop looking for more until you’ve worked what you already have. Those are the little things. And when you manage them every single day, they add up to a big impact.
